01 — Cannabis Compliance Rescue + Operator Stabilization

When I entered this vertically integrated cannabis facility, it was in a high-risk compliance crisis.

The previous compliance leadership had left critical obligations untouched, and the operational consequences were severe:

  • both facilities had fallen out of alignment

  • state violations had escalated

  • the license was at real risk

  • nearly $1M in product sat quarantined awaiting state inspection

  • financial exposure had already climbed into the millions

This was no longer a systems optimization project.

This was a business preservation mandate.

The House was brought in to restore control before regulatory failure became irreversible.

The Friction

The challenge was larger than paperwork.

Compliance breakdowns had spread across:

  • production workflows

  • cultivation transfers

  • inventory discrepancies

  • reporting cadence

  • facility-level SOP ownership

  • leadership visibility

  • state inspection readiness

Without immediate intervention, the company was facing:

  • potential license revocation

  • over $5M in projected violation fees

  • reputational damage

  • stranded revenue in quarantined inventory

  • operational paralysis across both facilities

The Shift

The shift was immediate and financially significant.

The House successfully:

  • saved the company more than $5M in projected violation fees

  • reduced active fines down by 65%

  • protected the company from license revocation

  • brought both facilities fully back into compliance

  • released nearly $1M in quarantined product

  • restored state confidence during inspection cycles

  • created systems that kept future violations below $1K during my tenure

  • stabilized monthly product flow between $600K–$800K

  • supported a $1M in sales record month within my first 90 days

What began as crisis response became the infrastructure that allowed the company to scale safely.

What The House Built

The first phase was rescue.

I led the rebuild of both facilities back into state-aligned operational compliance by implementing:

  • 150+ SOPs across compliance, production, transfers, and inventory

  • facility-wide accountability systems

  • METRC reconciliation workflows

  • quarantine resolution processes

  • inspection readiness systems

  • state reporting and SOD correction workflows

  • transfer manifest escalation controls

  • production-to-distribution handoff protocols

  • leadership reporting cadence for compliance visibility

  • manager ownership systems across 3 department leaders

  • preventive audit frameworks that reduced repeat risk

This was built to restore regulatory trust, operational rhythm, and revenue continuity.

Now What Holds

The systems now held:

  • audit-ready compliance

  • safe multi-facility operations

  • cleaner cultivation-to-retail transfers

  • leadership visibility

  • lower-risk inspections

  • protected revenue continuity

  • scalable production growth

  • long-term license security

Most importantly, the business moved from regulatory survival to operational confidence.

Built to protect the process, the pace, and the creative edge.
